Sales Audit & Pipeline Health Check: Diagnose Exactly Where Deals Leak
If your pipeline looks busy but revenue is unpredictable, the problem is rarely effort. It’s usually structure, follow-up discipline, or stage control – and generic advice won’t find it. Our Sales Audit diagnoses exactly where deals leak, which stages have broken exit criteria, and which activities actually move opportunities forward. We measure forecast accuracy variance, stage-to-stage conversion, SLA compliance, and pipeline velocity against a 100+ B2B SME benchmark dataset – then hand you a prioritised fix list.
What this delivers:
- 30-45% improvement in forecast accuracy within 90 days
- 15-30% reduction in average sales cycle length
- 25-40% uplift in stage-to-stage conversion rates
- 2-week turnaround from kick-off to actionable insights
- 100+ B2B SMEs audited using our benchmark framework
What we examine in a Sales Audit
We run a structured diagnostic across five dimensions of your revenue engine:
- Pipeline shape – stage definitions, entry/exit criteria, stage weighting accuracy, and whether qualification frameworks (BANT, MEDDIC, MEDDPICC) are applied consistently or notionally
- Flow – lead response time, follow-up cadence, SLA compliance by rep, and drop-off patterns between stages
- Data quality – CRM field completeness, duplicate rate, inactive-record contamination, and whether reported numbers reconcile with closed-won actuals
- Economics – sales cycle length, average deal value by segment, win/loss ratio, and cost of acquisition relative to deal size
- Behaviour – what reps actually do day-to-day versus what the process says they should. We interview reps directly (not just leadership) because the gap between the two is usually where deals die
What you’ll get from the audit
- A pipeline leak map – where deals drop, stall, or get stuck, with stage-by-stage conversion percentages
- Forecast accuracy score – actual vs. predicted close rate over the last 2 quarters, with variance by rep and deal size
- SLA and cadence review – lead-response time, follow-up gaps, and a recommended cadence with enforceable SLAs
- Stage definition fixes – revised entry/exit criteria that stop “hopeful deals” clogging the pipeline
- Top 5-10 prioritised actions ranked by impact, with 30 / 60 / 90-day implementation timelines
- Written report + 60-minute walkthrough with your sales leadership and optionally your reps
- Optional CRM implementation – we can configure the changes in HubSpot, Salesforce, Pipedrive, Zoho, or Monday so the fixes actually stick
Who this is for
Best fit for B2B teams with a 2-15 rep sales function and inconsistent revenue despite consistent activity. If any of these sound familiar, this audit is built for you:
- Forecasts feel like guesswork – month-end always brings surprises
- Lead response time is measured in days rather than hours
- Sales cycle has crept up with no clear reason
- Deals keep “needing one more meeting” but don’t close
- CRM has thousands of records but no-one trusts the numbers
- Your last forecast was more than 15% off actual revenue
How the audit works – 3 stages over 2 weeks
Week 1 – Discovery (3 days). We pull pipeline, activity, and deal-outcome data from your CRM covering the last 6 months. We run 20-minute interviews with your sales lead and 3-5 reps. We review your last 10 closed-won and 10 closed-lost deals for pattern analysis.
Week 1-2 – Analysis (4 days). We benchmark your conversion rates, cycle times, and deal economics against our dataset of 100+ B2B SMEs. We identify the two to three highest-impact leak points and model the revenue implication of fixing each.
Week 2 – Report + walkthrough. You receive a 15-25 page written report, a prioritised action list with owners and 30/60/90-day timelines, and a 60-minute live walkthrough for your leadership team. We answer questions and agree next steps.
Results you can expect
Based on engagements with 100+ B2B SMEs:
- 30-45% improvement in forecast accuracy within 90 days of implementing our stage-exit-criteria recommendations
- 15-30% reduction in average sales cycle when follow-up SLAs are enforced with CRM automation
- 25-40% uplift in stage-to-stage conversion where qualification frameworks (BANT/MEDDIC) are correctly applied
- Identification of 30-50% of pipeline value currently sitting in stalled or misqualified deals – most of which can be disqualified or recovered within 60 days

Frequently asked questions
How long does a Sales Audit take?
Two weeks end to end from kick-off to the final walkthrough. A lighter pipeline health check can be completed in 7 days if you need a faster read. We schedule around live deal activity so the audit doesn’t disrupt your team.
How much does a Sales Audit cost?
Pricing is bespoke and depends on team size, data volume, and engagement depth. Standard audits land in the Foundation tier – £3k-£8k one-off. Larger teams or deeper engagements that include CRM implementation move into the Growth tier – £8k-£15k one-off plus a monthly retainer for ongoing support. We scope and quote after a short call.
Do we need to change CRM to work with you?
No. The audit is CRM-agnostic – we work with HubSpot, Salesforce, Pipedrive, Zoho, Monday, or your current setup. If the audit reveals that your CRM genuinely isn’t fit for purpose, we’ll say so and give you the options, but we never force a migration.
What do we need to provide to start?
Read-only access to your CRM (deal, activity, and contact data), a 60-minute kick-off call with your sales lead, and availability for 3-5 short interviews with your reps. We handle the rest. If your CRM data is particularly messy, we may also request a sample CSV export for validation.
What happens after the audit – do we implement the changes ourselves?
Your choice. Many clients take the prioritised action list and implement internally. Others engage us to execute the fixes – typically CRM clean-up, stage redesign, dashboard build, or a 60-90 day Sales Enablement & RevOps Support programme. Either way, you own the report and the recommendations in full.
